Shadow and ungoverned AI create four concrete risks. Naming them helps you prioritize.
Data leakage. When staff paste source code, customer records, or unreleased plans into an unmanaged tool, that content can leave your control and, on some consumer tiers, feed model training. Surveys in 2026 found a large share of workers had entered confidential data into public AI tools. This is the risk that turns into a breach headline.
Compliance exposure. If you cannot say which tools process regulated data, where that data goes, and how long it is kept, you cannot answer an auditor or a regulator. Sector rules and contracts often require exactly that accounting.
Cost sprawl. Dozens of overlapping subscriptions, forgotten seats, and runaway token usage add up quietly. Duplicate copilots across teams are common and rarely tracked against a budget.
Inconsistent quality. Different teams using different tools with no shared guidance produce uneven, unverifiable output — and a support burden when a tool changes or disappears.
For each risk, the mitigation is a later lesson: data classification and DLP for leakage, inventory and framework alignment for compliance, monitoring for cost, and policy plus approved defaults for quality. The point here is to size the exposure honestly so you can make the case for investment. A useful framing for leadership: uncontrolled AI is not free, it is unpriced.
